Project Overview

Ultramilk is a fashion e-commerce focused on sneakers and contemporary streetwear. The brand operated on a custom platform that, as the catalog grew and promotional activity increased, became difficult to scale and maintain.

In November 2024, Ultramilk partnered with Byte-Code to migrate to Shopify with a clear objective: improve performance and usability, simplify operations, and create a solid foundation to capture high-intent demand.

The Challenge

The custom platform created friction both operationally and in terms of growth. Managing the catalog, collections, and peak periods required excessive effort, slowing execution.

From a performance perspective, the store needed a cleaner structure to better support marketing activities and improve the customer experience, particularly on mobile, with clearer prioritization of revenue-driving products.

Our Strategy

We followed a conversion-first roadmap, starting with a mobile-first migration to Shopify. Collections and on-site paths were aligned with core revenue drivers, and performance-ready foundations were established to capture Google-driven demand more efficiently.

Results

Ultramilk now operates on a faster and more scalable platform, with higher operational efficiency and a stronger foundation for growth.

In 2025, low-top sneakers emerged as the primary sales engine, with Autry leading brand performance, followed by Salomon and New Balance. From a business perspective, the impact of the migration is clear: total revenue increased from €98,000 in 2024 to approximately €260,000 in 2025, supported by €34,145 invested on Google.
